Restaurant ratings are unusually volatile because sample sizes are small and diners are vocal. A bad opening month, a chef changeover or a delivery-app snafu can compound into a rating slide that scares away exactly the customers you need to reverse it. This is the recovery playbook.

Diagnose the exact cause

Read the last 30 negative reviews. Tag by root cause: food quality, wait time, wrong order, staff attitude, delivery. 80% of restaurants find one dominant cause they can fix in a week.

Fix the operations first

No amount of invitation flow will move the average if the root cause continues. Fix, then invite. Publishing more reviews on top of an unfixed problem accelerates decline.

Increase invitation velocity from happy tables

Train front-of-house to invite the table that just complimented the meal. Same-service email or SMS invitation at settle-up. This is the fastest lever to move an average.

  • Fix cause first
  • Invite happy tables at settle-up
  • Reply to every review within 24h
  • Never argue in public

Reply to every negative review from the last 90 days

Even old ones. A cluster of thoughtful late replies signals a fresh operator to any browsing diner and lifts the visible reply-rate metric in one afternoon.

FAQ

Can I remove old negative reviews?

Only if they breach policy (fake, off-topic, threat). A reply is stronger than a removal for genuine complaints.

How long does recovery typically take?

In our cohort, 60–90 days from operations fix to visible rating recovery — assuming a steady 4+ new verified reviews per week.

Really practical breakdown — the four-part reply structure is now on our till-side crib sheet. Thank you.

Went from 12 reviews to 47 in three months following almost exactly this playbook. It works.
